I’ve sat in a lot of due diligence rooms. And there’s a pattern I see again and again in small and mid-sized companies – one that quietly decides whether they thrive or just survive.

They run the business on the bank balance.

Money in the account? Things are fine. Account getting thin? Panic. No dashboard, no forecast, no one whose actual job is to ask “wait, where is our margin actually going?” The founder is brilliant at the product, the sales, the team – and completely blind to the numbers until the numbers become a problem.

Here’s the uncomfortable part: this isn’t a small-company problem because small companies are careless. It’s a small-company problem because financial visibility feels like a luxury. A BI tool costs money. A CFO costs a lot of money. So they skip both – and save exactly the thing that would have shown them the cliff before they drove off it.

The data isn’t subtle. Only about 16% of European businesses use business intelligence software – but among large enterprises, it’s closer to 70%. That gap isn’t about technology being hard. It’s about who can afford to see clearly. And the median small business holds roughly 27 days of cash buffer. Four weeks between “fine” and “founder not sleeping.”

The instinct is to think you need a full-time CFO to fix this. You don’t. Not until you’re much bigger. What you need first is visibility – a fractional CFO a few days a month, a proper dashboard, someone who translates the bank balance into “here’s what’s actually happening.” The cost of that is a rounding error next to the cost of finding out too late.

In every M&A process I’ve been part of, the companies that command a premium have one thing in common: they can answer any financial question in minutes, not weeks. That’s not luck. That’s a decision they made early – to stop flying blind.
